Essentially, we had to take a Go-kart (the OTS software) and turn it into an airplane (the final, custom eCommerce platform). Even though it might fly, it doesn’t fly as well as if we’d built the airplane from scratch. And while the “Go-kart" features the client initially needed might still be under all of the attachments, that didn’t mean that the attachments would work with any other software. When new versions came out, new Rube Goldberg-ian code would have to be written. 

Fifteen years later, many people would say that the off-the-shelf eCommerce solutions provide everything necessary to get the job done. But when they get into the weeds, they find that eCommerce platforms are often lacking in the exact features their business needs. Ultimately, these off-the-shelf systems could do a lot, but they couldn't do everything that these scaled businesses needed. That’s a problem, especially as a business starts to outgrow the OTS software/SaaS they started with. Spending money on OTS plus all of the add-ons and custom code could end up costing more than starting with scalable eCommerce development services in the first place.

This means changing the baseline functionality so that, if there is a critical security patch, clients have to wipe away the customizations and redo it in a different way because the system has changed fundamentally Any model that they had in place for making customizations isn't going to preserve.
